Building the Business Case for AI Visibility
How do you justify spending on AI visibility?
Do not lead with revenue attribution you cannot prove. Lead with exposure: how many buying questions in your category you are absent from, and who is being recommended instead. That number is measurable today, and it is the one a finance team can act on.
Why the revenue first pitch fails
Attribution from AI answers to revenue is weak, and a CFO will find the gap faster than you can defend it. A buyer who reads a recommendation in ChatGPT may arrive by typing your name into a browser a week later. The trail breaks.
Claiming a revenue figure you cannot trace damages the whole case. The second question will be how you calculated it, and a shaky answer there ends the conversation.
There is a more honest frame that holds up: this is a channel where your competitors are being recommended and you are not, and until it is measured nobody in the company knows the size of it.
The three numbers that carry a budget conversation
Lead with absence, not with upside. Absence is countable and verifiable.
Share of absence. Out of the buying questions you track, how many produce an answer with no mention of you. A brand absent from eighteen of twenty questions has a number nobody needs convincing about.
Competitive concentration. Which rivals occupy the space you are missing from, and how often. Share of voice turns that into a single comparable figure.
Trend direction. Four weeks of movement. A flat line is a different argument than a declining one, and both are different from a competitor climbing while you hold.
What this costs against what it replaces
Frame the spend against the cost of not knowing, not against a projected return. Most teams already pay for rank tracking, brand monitoring and review management. AI visibility sits in the same budget line and answers a question the others no longer cover.
The honest comparison is this: traditional rank tracking tells you about a results page an increasing share of your buyers never reach. That does not make rank tracking useless. It makes it incomplete.
Our pricing page shows the plan tiers, which is usually the fastest way to size this against an existing line item.
The metrics that survive scrutiny
A finance review will test whether your metric can move for reasons unrelated to performance. Pick metrics that hold up.
- Mention rate on brand free questions. Cannot be inflated by your own branded searches. See branded versus brand free.
- Position when mentioned. Being named fourth is not being named first, and the gap is actionable.
- Cited sources. The pages engines read to build the answer. This one converts directly into a work plan.
Avoid presenting a raw visibility score as the headline. A score is useful internally, but it invites the question of what a good number is, and the answer depends on your category rather than on a universal scale.
What to promise and what not to
Promise measurement and direction, not a position. You can commit to knowing where you stand, to seeing movement within a quarter, and to identifying which sources drive your category. You cannot commit to a score, because the engines decide that.
Set the review point at one quarter. A month is too short to show a trend after the baseline. Six months is long enough that nobody remembers the original argument.
Our methodology page is the document to attach when someone asks how the numbers are produced. Finance teams tend to trust a measurement more when the limits are written down.
Frequently asked questions
Can I show revenue impact from AI visibility?
Not reliably, and claiming it weakens your case. You can show referral traffic from AI assistants in analytics, but a large share of the influence arrives as direct or branded search later, which analytics cannot separate.
What is the minimum budget that produces a usable signal?
Enough questions to cover your main buying intents, measured consistently. A small question set measured for a quarter beats a large one abandoned after a month.
How do I explain this to a team that already does SEO?
It is the same discipline applied to a surface where the result is an answer rather than a list of links. The work overlaps, but the measurement does not: rankings cannot tell you whether a model named you.
What should I report after the first quarter?
Baseline range, direction over the period, the questions you entered or lost, and the sources that moved. Four items that a non specialist can read in a minute.
